You built the business for freedom. Somewhere along the way, you became the person it couldn't function without.

What made you capable of building this may not be what allows you to sustainably lead what comes next.

You are probably very good at this.

You are the hardest worker in the building. The fixer. The answer person. The one who makes money when pressure rises and protects everyone when it does. Your competence has let you outrun the misalignment for years.

Until now.

  • You want freedom, but you have built dependency.
  • You want leaders, but you struggle to let anyone else own anything.
  • You want to be present at home, but your attention never leaves the business.
  • You value your health, but you are the first sacrifice.
  • You want peace, but pressure has started to feel normal.
  • You have a team, but you still carry the organization.
  • You make money, but you do not feel free.
  • You are surrounded by people, and have few places where you can stop performing capability.

Underneath most of it is one belief: if I do not carry it, something important might fall apart.

You are not at rock bottom. You are at the ceiling of the identity that got you here.

The reframe

Most people do not have a strategy problem. They have an alignment problem.

The enemy is a belief system that teaches capable people to solve internal and structural misalignment with more external achievement. Do more. Carry more. Optimize harder. Eventually you will become the person you were trying to prove you were all along.

It does not work that way. The next level of your life cannot be built by endlessly optimizing the person you had to become to survive the last one.

  • Leadershipis notcarrying
  • Disciplineis notalignment
  • Selflessnessis notself-abandonment
  • Standardsis notcontrol
  • Potentialis notevidence
  • Insightis notchange
  • Stewardshipis notsacrifice

We are not anti-success. We are anti-success that requires you to abandon yourself to sustain it.

What this is

The DarkHorse Syndicate works with proven operators at the point where achievement has to become alignment.

In familiar terms: private executive coaching and strategic business advisory for founders, CEOs, and other consequential leaders. In our terms: the work begins with the operator and follows the problem wherever it meaningfully goes, into leadership, structure, economics, health, marriage, and the identity holding all of it together.

We do not solve the first problem you name because it was the first problem you named. We start by determining what is actually true.

Who this is for

DarkHorse serves proven operators: people who have already created meaningful outcomes under real responsibility and consequence, and have reached a level of complexity where getting better at what got them here is no longer enough.

Founders. CEOs. Business owners. Senior executives. Post-exit founders. Leaders whose decisions affect employees, customers, families, and capital. Revenue alone does not qualify anyone; the threshold is earned complexity. A founder running a $2M company with fifteen people is squarely in the room. So is a $20M CEO who did not start the company. A $150K solopreneur is usually too early.

The question is rarely how do I make it? It is closer to: I made it. So why does maintaining this version of success feel increasingly incompatible with the life and person I actually want?

Who it is not for

People who want validation more than truth. People who consume insight without changing behavior. People who need to be chased, motivated, or managed. People who want therapy, medical care, or legal advice from an operator. People who want someone else to want their life more than they do.

You do not need to have everything figured out. You do not need to be fearless or emotionally polished. You must be honest, coachable, willing to own what is yours, and willing to act. We can work with almost anything except someone unwilling to participate in their own transformation.

Dustin Lunde at work

Built by an operator, not around a coaching certification.

DarkHorse was founded by Dustin Lunde. His standing does not come from having figured out life. It comes from pattern recognition earned through consequence.

He has built and led businesses in the real world; held responsibility for payroll, customers, contractors, margins, and outcomes; chosen people on potential and paid for overriding evidence; lived the indispensable-operator identity and confronted where his own leadership had become over-functioning. He has experienced financial pressure, business loss, partnership problems, health neglect, alcohol-related struggle and sobriety, rebuilding, faith, marriage, and personal change. He is still an operator.

Installation services
At peak responsibility, led roughly $14M in annual installation services with 28 employees, 15 estimators, and 200+ contractors. Launched an Atlanta operation from roughly $0 to $1.5M in six months, and two Florida offices from $0 to roughly $4M in under twelve months.
BestLyfe Group
Co-founded in early 2021. Helped build it from $0 to roughly $250K in year one and roughly $1M by the end of year two, growing the team from three to fourteen and serving 50+ clients.

How the work goes

We map how you actually function before we touch anything. What you believe you are responsible for. What you are actually doing, according to your calendar rather than your intentions. What the ecosystem around you is rewarding. What you are protecting. Then we ask what combination of beliefs, behavior, incentives, and structure keeps recreating the problem.

  1. See what is true.

Narrative, evidence, and observation. What you believe is happening, what the calendar, financials, organization, and decisions show, and how you respond, avoid, carry, and decide.

  2. Recognize what keeps repeating.

The decision that keeps returning. The conversation that keeps getting postponed. The commitment that keeps failing under stress.

  3. Identify the actual constraint.

Often not the presenting problem. Frequently something you already know and have been negotiating with.

  4. Change what the evidence requires.

Insight is not the product. Something stops, gets delegated, gets said, gets removed, or gets decided.

  5. Make the change survive real life.

Structural change that makes the new behavior less dependent on willpower. Then reality has to agree.

People are not mechanical, and this is not presented as a proprietary method. It is how the work goes when it is done honestly.

About Advisory

What changes

Before

Everything works because I carry it.

After

Everything works because I have learned to lead it.

Operators who do this work tend to see patterns earlier, stop reacting to discomfort by automatically working harder or taking control, build owners rather than dependents, have difficult conversations before resentment, and stop measuring success by what they can produce rather than what they can sustainably steward. Their health is no longer the first sacrifice. The people they love receive more than leftovers.

We publish client evidence only with permission and in context: real names, real companies, specific behavioral before-and-after, careful financial framing. The first accounts are being prepared with the operators involved and will appear here and beside the relevant claims on each page, not on a results wall.

Ready for the work

The application is a threshold, not a lead form. It takes ten to fifteen minutes and asks enough to determine whether this is the right room. Dustin reads every one personally. No calendar link until it has been reviewed.
